Stores KPIs

A practical management framework for measuring Stores accuracy, responsiveness, transaction discipline, material availability, space utilization, preservation, reconciliation and operational performance.

Definition

Stores Key Performance Indicators are defined measures used to monitor the accuracy, efficiency, responsiveness, control effectiveness and service performance of the Stores function. A useful KPI connects an operational activity with a measurable result and supports a management decision.

Management principleMeasure → Compare → Identify Exception → Find Cause → Correct → Standardize → Improve

Objectives of Stores KPI Measurement

  • Measure Stores process performance.
  • Maintain inventory and transaction accuracy.
  • Monitor service to production and maintenance.
  • Identify delays and process bottlenecks.
  • Control material losses and variances.
  • Improve storage and space utilization.
  • Monitor preservation and condition of inventory.
  • Provide reliable management information.
  • Support continuous improvement.

KPI Classification

CategoryMeasurement Focus
AccuracyPhysical stock, location, transaction and record accuracy
ResponsivenessReceipt, put-away, issue and transfer turnaround
ControlPending transactions, variances, adjustments and exceptions
AvailabilityMaterial service and stock availability
PreservationCondition, expiry and preservation compliance
SpaceStorage capacity and utilization
ProductivityWork performed relative to resources used
CostHandling, storage and inventory-related operating cost

Core Stores KPI Set

KPIBasic Measurement Concept
Inventory AccuracyCorrect stock records ÷ records/items checked
Issue TurnaroundTime from approved demand to completed issue
Receipt TurnaroundTime from physical receipt to controlled receipt transaction
Put-away TimeTime from acceptance to assigned storage
Location AccuracyStock found at recorded location ÷ stock checked
RGP OverdueOutstanding RGPs beyond due date
Job-work OutstandingMaterial/value still with processors
Preservation ComplianceDue preservation actions completed ÷ due actions
Audit ClosureFindings closed within due date ÷ findings due
Space UtilizationUsed storage capacity ÷ available capacity

Inventory Accuracy

Inventory Accuracy % = Records Within Defined Tolerance ÷ Records Checked × 100

The tolerance and counting methodology should be defined by item class and organizational policy. Accuracy should not be measured only by total inventory value because a small number of high-value discrepancies can be hidden inside aggregate results.

Service KPIs

  • Material availability at point of use.
  • Issue turnaround time.
  • Emergency issue percentage.
  • Stock-out frequency attributable to Stores process.
  • Unfulfilled or partially fulfilled requisitions.
  • Receipt-to-availability cycle time.

Control KPIs

  • Unposted receipt ageing.
  • Unposted issue ageing.
  • Open transfer ageing.
  • RGP ageing.
  • Job-work ageing.
  • Stock adjustment frequency.
  • Negative-stock exceptions.
  • Unreconciled physical variances.

KPI Dashboard Design

A useful Stores dashboard should show the current value, target or control limit, prior period, trend, exception count, responsible owner and corrective action. A KPI without a decision rule often becomes a reporting exercise rather than a management control.

Decision Rules

  • Define each KPI precisely before publishing it.
  • Use consistent numerator and denominator definitions.
  • Separate controllable Stores performance from external causes.
  • Trend KPIs over time rather than relying on a single month.
  • Investigate exceptions using root-cause analysis.
  • Assign owners and due dates to corrective actions.

Common KPI Errors

  • Changing definitions between periods.
  • Reporting totals without rates or denominators.
  • Using averages that hide severe exceptions.
  • Measuring activity instead of outcome.
  • Setting targets without considering material criticality.
  • Failing to link KPI exceptions to corrective action.

Excel / MIS Application

A dashboard dataset can contain KPI Name, Period, Actual, Target, Previous Period, Variance, Trend, Exception Count, Root Cause, Owner, Action, Due Date and Closure Status.

Management Review

Stores KPI review should connect operational measures with inventory availability, working capital, service performance, safety and process reliability. The purpose is not merely to report performance but to identify where management intervention is required.
